Real customer question, answered
How to Replace a Locked LED Controller and Upgrade an Old Outdoor Display
A customer came to us new to LED, wanting to build outdoor advertising displays. They already had some older highway-sign panels, but the controller was proprietary, locked to the original manufacturer, and carried heavy licensing costs. Their plan: start with what they have, then replace it with a complete system once the screens earn some advertising revenue. It is a smart, realistic plan — here is how to think it through.
This comes up constantly with second-hand and ex-signage panels, so the honest answer matters more than a quick sales pitch.
Why the old controller is locked — and what your options are
Many sign makers pair their panels with a closed controller and license the software, which is exactly the trap you have hit: you own the hardware but pay to use it. You have three realistic routes. First, keep paying the license (rarely worth it long term). Second, replace the controller with a standard open system — but only if the panels speak a standard protocol. Third, replace panels and controller together with a complete, open system you fully own.
Can the old panels be reused? The honest answer
Sometimes, but not always — and it depends on the panels, not the wish. Standard full-colour LED panels driven by a common protocol can often be re-driven by an open controller (NovaStar-class receiving cards and a processor). But specialist roadside-sign panels — for example five-colour RGB plus white and amber, daisy-chained in a fixed grid — frequently use a non-standard driver and pixel layout that an open controller cannot map without custom configuration, if at all. Send us clear photos of the panels, the back of a module and any markings, and we will tell you plainly whether they can be re-driven or whether they are a dead end.
- Standard RGB panels, common driver IC → often re-drivable with an open controller.
- Proprietary multi-colour sign panels (e.g. RGB + white + amber) → usually not, without custom work.
- Unknown / unmarked panels → we assess from photos before you spend anything.
A phased upgrade that funds itself
Your instinct to grow into a complete system as advertising revenue comes in is the right one. A sensible path:
- Phase 1 — get one screen earning: if the old panels can be re-driven, fit an open controller; if not, deploy one modest new outdoor screen rather than fighting the old hardware.
- Phase 2 — reinvest ad revenue into a second, full-spec outdoor screen on the open system.
- Phase 3 — standardise on one open platform across all sites, so every screen shares spares, software and content.
What a complete, open outdoor system looks like
When you are ready to do it properly, a complete EKINTRY system is yours with no license lock: outdoor IP-rated cabinets at the brightness daylight needs (around 5,000+ nits), an open controller and processor, content/scheduling software, and spares — supplied factory-direct. Because it is open, you are never again paying someone for permission to use your own screen. Tell us the panel grid you have and where the screens will go, and we will map both the rescue option and the clean-slate option with costs.

Frequently Asked Questions
Can I replace a proprietary LED controller with a standard one?
If the panels use a common driver and protocol, yes — an open controller (NovaStar-class receiving cards plus a processor) can replace a locked one. Proprietary sign panels with non-standard drivers often cannot be re-driven without custom work. Send photos and we will tell you.
Can I reuse my old highway-sign LED panels?
Sometimes. Standard RGB panels are often re-drivable; specialist multi-colour sign panels (e.g. RGB + white + amber) usually are not. We assess your specific panels from clear photos before you commit.
How do I avoid licensing lock-in next time?
Buy an open system you fully own — open controller, standard panels and content software. EKINTRY supplies complete outdoor systems factory-direct with no usage licensing.
Can I upgrade in phases as the screens earn money?
Yes — start with one earning screen, then reinvest advertising revenue into full-spec screens on one open platform so everything shares spares and software.
How bright does an outdoor advertising screen need to be?
Around 5,000+ nits to stay readable in direct sun, in an IP-rated weatherproof cabinet. We spec the brightness and protection for your location.
